Sledoput — Travel Booking Platform & Marketplace. Redesign from MVP to scalable product.

A two-sided travel marketplace — operators and clients aged 20 to 60+. The MVP was built without a designer: new users didn't understand the product and dropped off during onboarding. I rebuilt the platform without stopping traffic — three parallel versions, custdev with real users, design system from scratch. New features are now developed 40% faster. Migration completed without audience loss.

Challenge

Problems & solutions

1

Problem

The MVP interface built without a designer blocked product growth. Existing users managed through onboarding, but newcomers couldn't navigate the cluttered screens and confusing flows — losing audience at the entry point.

1

Solution

Designed a dual-track redesign strategy: maintained the old version for the current base with gradual migration, while building a new interface in parallel. Conducted custdev with new users and eliminated confusion points — making the platform self-service without losing active audience.

2

Problem

Extremely wide target audience on both sides of the platform. Experience operators and clients — ages 20 to 60+, from different regions with varying digital literacy. The interface needed to work for a young graffiti tour guide and a 55+ garage owner alike.

2

Solution

Built an adaptive interface system on universal patterns: large controls, clear hierarchy, minimal text. Removed redundant elements and reduced the path to target actions. Tested across all segments — every group completes key scenarios independently with minimal clicks.

3

Problem

The need to simultaneously maintain the old interface with active traffic, implement an intermediate version without established branding, and prepare a full design system for future scaling. Three parallel versions created technical debt and slowed product development.

3

Solution

Built a phased migration strategy: minimized old version maintenance costs, smoothly transitioned users to the intermediate interface, while developing a scalable design system in parallel. Result — migration without audience loss, and the final redesign reduced new feature development time by 40%.

Research

Research process

Audit & Onboarding No technical documentation or design files existed — studied the system through dev team collaboration. Built a basic component library to support the current interface.

Custdev & Audience Analysis

Conducted user interviews with the analytics team — identified wide age range and varying digital literacy. This defined requirements for interface universality.

Competitive Analysis

Studied competitors and interviewed their users. Proposed adapting proven Airbnb patterns — a platform with similar two-sided model. Results showed strong usability gains.

Iterations & Testing

Developed second interface version, ran A/B tests and custdev with target audience — optimized conversion to target actions.

Design Process

Product design

The design went through several iterations with a fundamental shift in approach. The first version emphasized the platform's visual UI, but testing showed it distracted from what mattered.

Strategy Shift: From Platform UI to Content Reoriented design toward experiences — the platform became a neutral backdrop where operators' creatives do the selling. The problem was operators couldn't and didn't know how to create quality content — turning the marketplace into a board of poor listings.

Motivation System Through Design Developed guides and documentation for operators — teaching strong visual content creation. Built an algorithm: quality creatives received more visibility. Result — operators with good content shared success stories and earnings, operators with poor creatives were motivated to improve presentation.

Foundation

Design system

Intro paragraph: Created a design system from scratch for white-label solution, allowing banks to quickly customize the app to their brand.

First Iteration: Built the foundation - adaptive color palette for any brand, typography for all ages, icons, and usage principles. Defined consistency rules for any brand color.

Second Iteration: Developed a library of ready-made blocks for financial services - cards, transfers, investments, payments. Each block contains components and tested patterns. Blocks documented with assembly rules.

Result: Banks assemble the app from ready blocks in weeks instead of months. System adapts to any brand automatically. Interface remains consistent regardless of service set.
